The pilot trap
Pilots are designed to succeed. They get the best data, the most engaged stakeholders, and the closest attention from the vendor. The problem isn’t that they fail — it’s that they succeed in conditions that don’t represent reality.
When the pilot ends and the programme begins, everything changes. The data is messier. The stakeholders are busier. The vendor moves on to the next sale. And the team that ran the pilot doesn’t have the capacity, the governance, or the operating model to run a programme.
What stalls programmes
Three patterns show up consistently in programmes that stall:
1. No operating model
The pilot ran on goodwill and overtime. The programme needs a defined operating model — roles, responsibilities, escalation paths, support structures. Without one, every new automation creates more work for the same small team.
2. No measurement framework
Leadership approved the pilot based on a projected ROI. The programme needs an actual measurement framework that tracks value delivered, not value promised. When measurement is vague, so is executive confidence — and so is the next round of funding.
3. No platform strategy
The pilot ran on a single tool. The programme needs a platform strategy that accounts for integration, scalability, security, and support. Trying to scale a pilot-grade setup is like trying to run a logistics operation from a spreadsheet.
What the best programmes do differently
The programmes that scale — the ones that deliver $100M+ in value — share three characteristics:
They invest in the operating model before they invest in the technology. They measure obsessively and report transparently. And they treat the programme as a capability, not a project.
